Napoleon the Bicorne is a living hat homie worn by Big Mom, formed from a shard of her own soul. He can also turn into a shapeshifting blade and counts among her personal weapons beside Prometheus, Hera, and formerly Zeus.
Napoleon takes the form of a giant pink bicorne marked on its front by a Jolly Roger, a yellow-eyed skull flanked by two crossed knives and crowned with a curling white mustache. He talks and looks out through that skull, emoting with its mouth and eyes. A yellow band wraps his upper rim, and a fastener sits at his left. Summoned to battle, he becomes an enormous blade whose cutting edge bears wild eyes and a jagged, toothy grin. Twenty years before the present, a crack split the right of his forehead.
Napoleon usually copies whatever expression Big Mom wears and otherwise holds a flat, neutral look. His devotion to her is absolute, sending him rushing at any disturbance near her, as he did alongside Zeus and Prometheus. He also frets over Sweet City, once trying to coax Big Mom away from wrecking it mid-rampage. His blade form brings out something fiercer, threatening to slice Jinbe in half and spurring her fury onward. As Prometheus did, he saw Zeus as a burden and felt no regret at his disposal. Yet apart from Big Mom he turns meek: he stayed silent through her amnesia, later blaming shyness around strangers, and when Killer cut him loose from her he begged to be spared, claiming to be only a plain sword.

Forged from a piece of Big Mom's soul, Napoleon towers over ordinary homies, his will firm enough to throw off the projected soul of a Yomi Yomi no Mi user. He picks up telepathic signals sent by other homies, then passes the gathered intelligence to his mistress. In sword form his hilt sits at the base and the edge above, letting him strike alone or be gripped by Big Mom, and by pouring his soul into the steel he can reshape it at will, drawing out the edge or shifting into a cutlass, longsword, serrated seax, or gladius, blades sturdy enough to meet Kaidou's kanabo without a scratch.
His named techniques include Ikoku, Big Mom's trademark shockwave swing that Luffy likened to the giants' Hakoku; Cognac, where Prometheus sets his seax ablaze so it both cuts and burns, branching into Hahaba and Haha no Hi; Hakai, a ruinous combination strike performed side by side with Kaidou; and the special-homie collaborations Maser Ho, Marma-Raid, and Maser Saber, the last of which conjures a flame-and-lightning homie named Misery. His main flaw is mobility, scant for a hat-sword, and severed from Big Mom's grasp his true power fades, as Killer demonstrated by chasing him off during the Onigashima war.
Created no fewer than thirty-eight years ago, Napoleon has seldom parted from Big Mom, riding through the Whole Cake Island campaign, the Wano raid, and the rooftop war atop the Skull Dome, where the Worst Generation repeatedly knocked him from her hands.
